# Decision Intelligence — The Complete Guide

> Decision intelligence is the discipline of systematically improving how decisions get made. SynthBoard is the AI-native implementation: a standing board of expert Synths who debate, remember, and learn from outcomes — built for anyone making decisions that matter, from founders to operators to executives to individuals weighing high-stakes calls.

## What decision intelligence is

Decision intelligence (DI) applies data science, social science, and AI to the process of making decisions — not just analyzing them. The term was coined by Cassie Kozyrkov at Google in 2018 to name the gap between *having data* and *making good decisions with it*.

Business intelligence tells you what happened. Decision intelligence helps you decide what to do next.

## Why it matters now

In 2026, the constraint on most decision-makers is not data. It is decision throughput under uncertainty. Founders, operators, executives, consultants, and individuals make hundreds of meaningful calls per quarter. The default tools they reach for — single-model AI chats, advisor calls, gut feel — share the same flaws:

- **Single perspective.** One model, one mind, one set of biases.
- **Sycophancy.** AI tools optimize for user satisfaction. Sycophantic AI tells you what you want to hear instead of what you need to hear.
- **No memory.** Last week's decision does not inform this week's.
- **No outcome loop.** No system observes whether the decision worked.
- **No structured pushback.** Human teams default to consensus to avoid conflict.

Decision intelligence is the structural fix.

## The four pillars of modern DI

### 1. Cognitive diversity
Multiple perspectives outperform individual expertise. Research by Scott Page and others shows cognitive diversity is a stronger predictor of group decision quality than individual IQ. AI-powered DI engineers this directly: each expert runs on a different reasoning framework, persona, and underlying model.

### 2. Adversarial pressure
Premature consensus is the single biggest predictor of group decision failure. Effective DI assigns competing roles, tracks position changes, and refuses to let agreement happen without justification. Devil's-advocate protocols improve decision quality by 18–24% in controlled studies.

### 3. Outcome feedback
Decisions made today must inform decisions made next quarter. DI systems capture decisions, infer outcomes from real signals (revenue, retention, shipped work), and feed those outcomes back into how the system thinks. Without this loop, you are running open-loop on every call.

### 4. Audit and reversibility
A decision you cannot explain is a decision you cannot defend, debug, or improve. DI systems produce audit trails, expose minority opinions, and — when actions are taken — make those actions reversible.

## How SynthBoard implements DI

| Pillar | SynthBoard mechanic |
|---|---|
| Cognitive diversity | 24-Synth library, 6-layer persona stack per Synth, multi-LLM architecture (OpenAI, Anthropic, Google) |
| Adversarial pressure | Position-integrity rules, anti-sycophancy protocols, 10 session modes including The Arena (debate), Shark Tank (stress-test), and the Devil's-Advocate Synth |
| Outcome feedback | Every decision captured, outcomes inferred from connected tools (Stripe, Linear, Calendar, Gmail), Synth evolution from outcome patterns |
| Audit and reversibility | Decision audit trail, preserved minority opinions, governance-tier action gating, undo within 30 seconds |

## Decision intelligence vs adjacent categories

- **Business Intelligence (BI)** — answers "what happened?" using historical data. DI builds on top, asking "what should we do?"
- **Predictive analytics** — forecasts a single future. DI handles the case where multiple futures are plausible and the choice itself shapes which one happens.
- **Multi-agent AI frameworks** (CrewAI, AutoGen, LangGraph) — developer toolkits for building agent systems. SynthBoard is the productized DI surface — no engineering required.
- **Generic AI chat** — single-model, optimized for helpfulness. The opposite of structured disagreement.
- **Strategy consulting** — high-quality DI delivered by humans, in months, for six figures. SynthBoard delivers structured DI in minutes, for credits.

## Methods owned by SynthBoard

- **Decision Autopsy** — structured retrospective on a past decision. Dissects reasoning, assumptions, and outcomes to extract durable lessons. Runs on every meaningful decision, not just failures.
- **AI Pre-Mortem** — based on Gary Klein's 2007 HBR technique. The board imagines the plan has already failed and reasons backward to find the risks.
- **Decision Stress Test** — Shark Tank mode. The board attacks the plan to expose every flaw before commitment.
- **Boardroom Session** — collaborative multi-expert deliberation across rounds with synthesis.
- **Synthetic Advisory Board** — the standing board of expert Synths that remembers every decision.

## When to use decision intelligence

Use SynthBoard or any DI system when at least two of these are true:

- The decision is hard to reverse.
- The cost of being wrong is high.
- You have multiple plausible options.
- Your team is close to consensus *too* quickly.
- You are about to commit capital, equity, or reputation.
- You have not made a similar decision before.

If none of those apply, your gut is fine.
